Every startup can set up a ChatGPT-powered email responder. Every startup can plug an off-the-shelf agent into their CRM. Every startup can automate basic data entry with a generic workflow. And that is exactly the problem. When everyone has access to the same tools running the same prompts on the same data, nobody has an advantage. You are caught in the commodity trap -- spending money on automation that does not differentiate you from the competitor next door.
The commodity trap is the most dangerous mistake in autonomous agent deployment. Type 3: Custom Scoring Models
Your agent uses a scoring or ranking system trained on your proprietary data. The model itself might use standard machine learning techniques, but the training data is uniquely yours -- making the output unreplicable.
Example: A B2B SaaS company builds a lead scoring agent. The model is trained on 3 years of closed-won and closed-lost deals, incorporating 47 behavioral signals specific to their product (feature usage patterns, documentation pages visited, API calls made, team member invitation timing). A competitor using the same ML algorithm would produce completely different scores because the training data is different.

Type 4: Compound Workflows
Multiple agents work together in a sequence where the output of each step feeds the next, and the overall chain of logic is unique to your business. Individual steps might be generic, but the specific combination and the data flowing between them is proprietary.

- Identify your unique data sources: List every data source that is unique to your business and relevant to this function. For each source, note the data volume, update frequency, and access method. If you have fewer than 3 unique data sources, consider whether this function is the right candidate.
- Classify by type: Which of the four proprietary workflow types (Domain-Specific Logic, Institutional Memory, Custom Scoring Models, Compound Workflows) best fits your planned workflow? Most strong workflows combine at least two types.
- Design the scoring logic: Write out the explicit rules and weights for at least 5 decision factors. For each factor, document why you chose that weight and what historical evidence supports it.
- Plan the feedback loop: Define how the workflow will improve over time. What data will each decision generate? How will that data feed back into the scoring logic? What is your target accuracy improvement per quarter?
